The Consequence Gap Report

Content Summary

As workplace pressure intensifies and performance standards tighten, a new question is emerging: who actually pays for a toxic coworker's behavior. Based on an August 2026 survey of 1,500 employed U.S. workers, The Consequence Gap examines who absorbs that pressure, who escapes accountability for causing it, and what the imbalance costs a team. The report introduces original data on reward and removal patterns, behavior adoption among exposed workers, and the rank-based gap in how toxic behavior actually gets addressed.

The report introduces the Consequence Gap, the distance between how hard a workplace is on everyone and how hard it is on the one coworker making it worse. It finds that 61% of toxic coworkers faced no real consequence, or were rewarded, promoted, or protected, and that this pattern shapes turnover, morale, and whether the behavior spreads to others. Rather than pointing to a screening fix, the report closes with the remedy workers themselves ranked highest: managers addressing behavior early, real consequences regardless of performance, and leadership modeling the standard it expects from everyone else.
